When a fast-growing restaurant chain needed to furnish 15 locations across three countries in 18 months, consistency, speed, and budget control became the critical success factors. This case study explores how centralized procurement with a single manufacturing partner made the difference between chaos and flawless execution.
The Challenge
The client, a mid-scale Asian fusion restaurant brand, was expanding from 3 to 18 locations across Singapore, Malaysia, and Thailand. Each 120-seat restaurant required approximately 200 furniture items including dining chairs, bar stools, booth seating, tables, and outdoor terrace furniture.
The core challenge: maintaining identical brand experience across all locations while navigating different country-specific fire codes, varying space dimensions, and three separate import processes.
The Solution: Centralized Design, Localized Execution
Master Design Specification
BAKA Furniture worked with the brand’s design team to create a master specification document covering every furniture item:
- Approved dimensions with +/- 5mm tolerance (critical for brand consistency)
- Approved materials and finishes with reference samples banked at our factory
- Approved fabric SKUs with fire certificates for Singapore (SCDF), Malaysia (Bomba), and Thailand (TIS)
- Approved packaging specification (flat-pack where possible for cost-efficient shipping)
Production Planning
Instead of producing all 15 locations as one order (which would have required massive warehousing), we used a rolling production schedule:
- Phase 1 (Months 1-6): 5 Singapore locations (produced in 2 batches, 2-3 months apart)
- Phase 2 (Months 7-12): 5 Malaysia locations + 3 Thailand locations
- Phase 3 (Months 13-18): Remaining locations + spare inventory
This approach delivered three key benefits: cash flow optimization for the client, quality consistency through repeat production runs, and continuous improvement (lessons from each batch applied to the next).
Quality Assurance
Consistency across 15 locations demanded rigorous quality control:
- Master reference samples stored in climate-controlled conditions at the factory
- Each production batch compared against reference samples (not just against specifications)
- Photographic documentation of every batch for client records
- Third-party inspection at 70% and 100% completion for each batch
Logistics & Customs
Each country presented unique import requirements:
- Singapore: GST registered importer, SCDF fire certificates for upholstered items
- Malaysia: SIRIM certification for certain furniture categories, SST registered
- Thailand: TIS standards compliance, import license for commercial quantities
BAKA Furniture prepared country-specific documentation packages for every shipment, enabling customs clearance within 3-5 business days at all three destinations.
Results
- On-time delivery: 14 of 15 locations delivered within agreed windows (1 location delayed by 2 weeks due to landlord construction delays – not furniture-related)
- Budget: 5% under consolidated budget due to volume pricing and efficient container utilization
- Quality: Zero variance complaints between locations. Mystery diner reports confirmed consistent furniture experience across all markets
- Warranty claims: 0.4% across all 3,000 items in first 12 months (industry benchmark: 1-2%)
Client Testimonial
“Managing furniture procurement for 15 restaurants across three countries was our biggest operational risk. BAKA Furniture made it the smoothest part of our expansion. Their understanding of different country requirements and their proactive communication gave us confidence throughout the 18-month rollout.” – Operations Director, Restaurant Group
